The Seven-Stage System Behind Every Halo Commercial Diagnostic

Every Halo engagement runs through the same seven stages, whether the client is a rehabilitation facility, an architecture firm, or a regional trade business. The stages don't change. The industry does.

Observe comes first: identify commercial leakage, where value is actually escaping, before assuming anything about why. Diagnose follows, understanding the friction that's creating that leakage rather than treating the symptom directly. Prioritise narrows the diagnosis to the one constraint that matters most right now, since not every leak is worth fixing simultaneously. Align brings leadership, sales, marketing, and operations around that constraint, because a fix nobody else agrees with rarely survives contact with the business. Execute implements the highest-leverage change identified, deliberately not the largest or most visible one. Measure confirms whether friction actually reduced and alignment actually improved, rather than assuming the fix worked because it felt right. Repeat exists because growth is continuous, not a project with an end date, new constraints emerge once the current one is resolved.

The first three stages are the diagnostic sequence, Leakage into Friction into Constraint. The next three turn a diagnosis into an actual result, Constraint into a confirmed Alignment. The seventh acknowledges that alignment is maintained, not finished.

Two real engagements make the sequence concrete. In Fixing Sales Follow-up Before Buying More Leads, Observe and Diagnose were the entire fix, once the real leak was found downstream of marketing, buying more leads was never going to touch it. In From Reacting to Leading, Align mattered as much as Diagnose, the tracking fix only stuck because the client's own framing of the problem changed alongside it.

What this means practically, for a business trying to diagnose itself:

  • Resist naming a fix before the leakage has actually been observed directly, not assumed from a dashboard.
  • Check whether leadership actually agrees on the one constraint being prioritised, not just whether it's been announced.
  • Build in the Measure step deliberately. Without it, "Repeat" quietly becomes "guess again."

Diagnosis is structurally first. Everything after it exists to turn that diagnosis into a result that holds.
