Where Commercial Resistance Actually Hides in a Growing Business
Commercial leakage describes where value is escaping a business. It doesn't describe why the business keeps letting it happen. That second question is about resistance, friction sitting somewhere in the system, quietly slowing everything down before value has a chance to leak out visibly.
Five places tend to hold most of it, each with a plain question attached. Leadership: does leadership agree on one growth plan, or is every function quietly working to its own private version of "growth"? Marketing: are the channels in use producing customers, or producing leads that never convert into one? Sales: what actually happens to a lead in the first hour after it arrives, not the first week? Operations: does the CRM reflect what's actually happening in the business, or is it a system nobody fully trusts? Data & Reporting: if two different people pulled the same metric today, would they get the same number back?
Each of these has a real engagement behind it. Leadership friction, in We Told the Client the Market Was Too Small. Marketing friction, in We Moved the Client Off an Unstable Platform Before It Cost Them Momentum. Sales friction, in Fixing Sales Follow-up Before Buying More Leads. Operations friction, in From Reacting to Leading. Data and reporting friction, in both Good Reporting Changes Decisions, Not Just Dashboards and The Data That Was Never Missing.
Two other domains, Customer Experience and Finance, matter just as much in principle, when a customer leaves, does anyone actually find out why, and where does pricing or margin quietly create resistance of its own. Honestly, the evidence behind those two is thinner so far. That's worth saying plainly rather than inventing a tidy example to fill the gap: some parts of a framework are more proven than others, and pretending otherwise would undercut the same evidence standard this whole approach depends on.
A quick way to check where resistance is currently hiding in your own business:
- Walk through all five evidenced domains above, not just the one that's currently the loudest complaint internally.
- For each one, ask whether the honest answer is known, or assumed.
- Treat "we've never really checked" as a finding in itself, not a reason to skip the domain.
Commercial Leakage is where value is escaping. Friction is the resistance causing it. They're not the same question.
A Commercial Diagnostic is built to find which of these domains is actually holding your business back, rather than assuming from the outside.
